Variabl ships iOS and Android apps in 10 weeks with Ravn and Claude Code

Ravn advised Variabl on AI SDLC process, mobile architecture and development practice, and Ravn's engineers, working with Claude Code, took Variabl's sales-rep app from an empty repo to production on iOS and Android in 10 weeks, inside Variabl's April launch window, with 1,769 automated tests covering 90% of lines.

The Challenge

Variabl calculates commissions and variable pay for enterprise sales teams, some with more than 1,000 agents. Many of those reps don't know what they'll be paid until month end. Variabl wanted a mobile app where reps could see their payouts and dispute errors, launched in early-to-mid April 2026 to coincide with its brand relaunch and a launch customer's rollout. At kickoff on February 2, Variabl had no mobile engineers, and its CTO identified authentication against the existing Blitz.js web backend as the main technical risk.

The Solution

Ravn's role was advisory as well as delivery. Ravn advised Variabl on mobile architecture and recorded 10 architecture decisions, then set up a development process built for working with Claude Code: a layered architecture with one subagent per layer, strict lint and type rules, test-first workflows, and CI gates enforcing 80% minimum coverage, lint, and typecheck. Ravn delivered the product design and turned the Figma files into a coded design system with design tokens, light and dark themes, and 76 shared components on React Native Paper. Ravn's mobile engineers built the apps with Claude Code and reviewed and merged every change Claude produced. In March, Ravn ran an advisory engagement with Variabl's engineering team on how Ravn works with Claude Code, so the practices could carry over to Variabl's own teams.

The Outcome

Delivery: Claude Code enabled Variabl to go from no mobile apps and no mobile engineers to production iOS and Android apps in 10 weeks (February 2 kickoff to April 16 launch commit), inside the early-to-mid April target set at kickoff. Scope: The full MVP (payouts, disputes and cases, profile, settings) shipped, plus three items that were not on the MVP list: two-factor login, localization, and Sentry crash monitoring. Authentication against the Blitz.js backend, the risk flagged at kickoff, shipped with two-factor login. QA: 1,769 test cases across 121 files at launch, covering 89.9% of lines and 82.5% of branches, above the 80% floor the repo enforces. SDLC and advisory: 10 recorded architecture decisions, a 76-component design system, and coverage, lint, and typecheck gates on every change, handed to Variabl with the codebase. Variabl's engineering team received a Claude Code practice session in March. Claude's contribution: 280 of 588 commits through launch (48%) were co-authored with Claude Code. Adoption: Variabl demoed the app at the WorldatWork conference in late April 2026.

Tech & Cloud

Claude Code with Claude Sonnet 4.5/4.6 and Claude Opus 4.5/4.6/4.7, used by Ravn's engineering team to build and test both apps. Ravn configured the repository for Claude Code: 7 subagents (one each for UI, contexts, core logic, services, API integration, codebase exploration, and test running), 3 project skills, hooks, and written rules for linting, localization, and API types. Both apps were released to the App Store and Google Play in April 2026.
